Author Description

杰弗瑞·莱克（Jeffrey Liker），现任密歇根大学工业工程教授，并担任该校日本技术管理项目主任。代表作有《丰田模式：精益制造的14项管理原则》，该书曾荣获2005年新乡奖（Shingo Prize）＼美国工业工程协会2005年度图书等殊荣）。他所编著的《迈向精实》（Becoming Lean）因对制造业的深入研究而赢得1998年的新乡奖。此外，他也凭借卓越的研究贡献分别在1995年、1996年和1997年赢得新乡奖。

大卫·梅尔（David Meier），曾作为丰田肯塔基州乔治城工厂塑料铸模部聘任的第一批团队领导人之一进行丰田生产体系的学习。他先后在日本和肯塔基州接受丰田生产体系专家长达十年的培训与指导，其中包括多名协调员负责的全职培训。离开丰田之后，他创建了美国精益顾问公司（Lean Associates），致力于为追求实行丰田生产体系的企业提供支持服务。

Book Abstract

在日本，老师被称为“sensei”，但sensei这个词的意思不仅是“老师”，还代表着一种关系。老师因其丰富的学问和智慧而备受尊崇。学生们要向老师学习，就是遵循着老师以前走过的道路向前迈进。

有些公司很幸运，已经拥有内部精益老师，他们可以提供培训和指导。这些内部精益老师可能是在其他公司接受过培训的人员，也可能是公司聘用的经理人。例如，有些工厂的经理或副总裁之前曾担任丰田的经理，他们自然而然地就成为内部精益老师。但是，更多的精益老师来自外部精益顾问，他们有着丰富的经验，而且很可能正在为丰田工作。

关于精益老师，最重要的一点是他们是教师，而不是进入公司直接执行精益行动的人。优秀的学生更能体现老师的教学水平，审慎选拔合适的内部精益教练向精益老师学习，这一点是能否向精益老师学到本领的关键。

精益老师也有许多不同的风格。大野耐一的原始方法是严厉地指导，在心理上打击学生，有时甚至实施生理上的体罚。精益老师的工作就是要发现学生的缺点，严厉地批评和奚落学生，从而使其认识到自己能力差，只有努力学习迎头赶上才能胜任工作。有些外聘的精益老师是经验丰富的精益顾问，他们发现对待学生应该更加温和，这样才能走得更远。因为老师知道，如果太过苛刻，他们就有可能会被解聘，所以，他们就成为团队的一分子，对许多工作亲历亲为。

在大多数情况下，精益老师应采用介于严厉和温和之间的方法。精益老师不能成为执行工作的一双手，而是必须激励学生自己动手，也就是说，他们需要分配具有挑战性的工作，然后退到一边，让学生自己去努力奋斗，甚至失败，然后精益老师才能上前指导。这就是从实践中学习的方法。学生必须亲自去做、去感受挑战，才能真正学到东西，仅仅看着精益老师怎么做是学不到这么多东西的。

精益老师的造访频率也可以采取不同模式，比如可以是全职形式，也可以隔周举行或每个月举行为期几天的改善工作坊。全职模式的频率可能过高，但通常每个月至少要保证开展两天的活动。

全职的精益教练往往是在亲自实施精益行动，而不是指导，这是很典型的现象。当然，如果当前未指派得力的学生全职参与计划，或者需要快速地推动精益方案，那么精益老师很可能需要直接参与进来，但是这只能作为过渡性策略。如果全职的精益老师能做出足够的改变以展示精益方案能达到的效益，则能有效地激发管理层派遣一位优秀的全职人员与精益老师共事。这样，精益教练就可以减少参与。
